Every big AI company now wants the same hire: the forward deployed engineer. Amazon Web Services has put $1 billion behind its own team of them, and the executive who runs it says good candidates are hard to find. "These are unicorns," Asa Kalavade, vice president of forward-deployed engineering at AWS, told Business Insider.

I'm Nitin Kumar, Lead Project Coordinator at Debugged Pro. We staff and run software projects for clients in India and the USA, so the FDE trend hits close to home. This post explains what the role is, what AWS is looking for, and what agencies should do about it this quarter.

What Is a Forward Deployed Engineer?

A forward deployed engineer is a software engineer who sits inside a customer's team. Instead of handing over a product and leaving, they build with the customer's own data, tools and people. Palantir made the model popular years ago.

The role has come back because of AI agents. Plenty of companies have run AI pilots. Far fewer have agents running real business processes safely. FDEs are meant to close that gap.

Kalavade put it simply. AI models alone can get customers "halfway," she said, and FDEs are needed to turn that into a custom solution.

How the role differs from a normal consultant

They write production code. The job is shipping working systems, not slide decks.
They work on site, in your stack. They use the client's data, security rules and processes from day one.
They aim to leave. AWS says its FDE model is designed so customers are self-sufficient when a deployment ends.

Why Forward Deployed Engineer Hiring Is Booming

The money tells the story. Business Insider's report on AWS forward deployed engineer hiring cites a Forrester estimate. Between May and July alone, Amazon, Anthropic, OpenAI and Microsoft pledged roughly $9 billion to FDE-related ventures.

"FDE hiring is sort of the rage in town these days," Kalavade said. "Everybody wants to be an FDE."

Here is how the big players have moved this year:

AWS announced a $1 billion Forward Deployed Engineering organization on June 30, 2026.
OpenAI and Anthropic announced their own FDE companies earlier in 2026, according to CNBC.
Anthropic followed with its Claude Frontier Academy, which we covered in our Claude Frontier Academy guide for agency teams.
Microsoft has also announced a major FDE initiative, Business Insider reports.

Every model maker has the same problem. Selling access to a model is easy. Getting a bank, airline or hospital to run agents on it in production is hard, and that is where the revenue is.

What AWS Wants in a Forward Deployed Engineer

Kalavade told Business Insider that AWS is being selective. Its first wave is what she calls "the insurgents, the frontier engineers who've been there, done this before." She described it as "a really hard role" that suits people with a startup mindset.

AWS is looking for three things in each candidate:

A product and customer mindset. The engineer has to understand the business problem, not just the ticket.
Deep software expertise. Production systems still need solid engineering, testing and integration work.
Agentic experience. Real hands-on work building and running AI agents.

She said "different people will have different strengths," but that package is what makes the most successful FDEs.

The questions an FDE has to answer

Kalavade listed the work that sits around the model. "Anyone can build an agent now, but how do you make sure the agent has the right guardrails?" she said. She also pointed to choosing the best model on cost, upgrading to the next model, and making sure the right security policies are applied.

That list is worth printing out. It is a fair description of what clients now expect from any team that builds AI for them.

The talent pipeline is still thin

Part of the shortage is education. Kalavade said colleges and universities are still developing FDE training programs. She did see progress: "The batch that came out this summer was the first one that grew up with more AI native thinking."

How the AWS Forward Deployed Engineer Model Works

AWS laid out the details in its official AWS Forward Deployed Engineering announcement, written by Francessca Vasquez, vice president of frontier AI engineering and services. The key points:

Agentic-first. AWS engineers work alongside purpose-built agents and use what AWS calls the AI-Driven Development Lifecycle, with agents speeding up each phase while humans verify and guide.
Short timelines. AWS says the model compresses deployments from months to days. CNBC reported that pods of roughly five or six engineers embed with a customer at a time.
Outcome-based. AWS says deployments are structured around shared goals and business results, "not billable hours."
Self-sufficiency. Customer engineers move from observers to co-builders to autonomous operators.
Clear handover. Customers keep deployed systems, knowledge graphs, runbooks, architecture documents and trained internal champions.

AWS names the Allen Institute, Cox Automotive, the NBA, the NFL, Ricoh and Southwest Airlines as early customers. It says the program targets organisations that have moved past experimentation, especially in regulated industries, financial services and government.

Kalavade echoed the handover goal. "We want them to look and co-build with us for one or two, or six months," she said, "but then the only way we can create long-lasting change is if they co-build and they adopt these methodologies to do more."

The AWS Partner-Led FDE Program for Agencies

This is the part most agencies missed. AWS also launched a Partner-Led Forward Deployed Engineering motion for consulting firms. The AWS Partner Network post on Partner-Led FDE explains how it works.

Partners build ring-fenced, AWS-credentialed engineering teams.
Those engineers must pass an AWS-defined technical bar before working with any customer.
Each engagement builds a reusable delivery kit the partner owns: domain ontologies, evaluation frameworks, MCP servers, agent operations tooling and a context graph of design choices.
AWS engineers embed with the partner early on, then shift to helping the partner scale its own FDE practice.

AWS says the delivery IP stays with the partner. The program is launching with a limited set of partners, and AWS tells interested firms to contact their AWS Partner Development Manager.

What This Means for Agencies in India and the USA

The FDE wave is good news for agencies that can ship production AI. It is bad news for agencies that only sell hours. Clients are learning to ask for outcomes, handover and guardrails because AWS and the AI labs are now offering exactly that.

For agencies serving USA clients

Expect enterprise buyers to compare your proposal with an AWS or OpenAI FDE pod. Price and scope by outcome where you can.
Regulated clients will ask about data handling, model choice and audit logs early. Have written answers ready.
Plan the handover from the first week, with runbooks, documentation and client training built into the timeline.

For agencies based in India

Many Indian teams already work as embedded extensions of USA clients. That is close to the FDE model, so say so clearly in pitches.
Overlap hours matter. An FDE-style engagement needs live working time with the client's business and security teams.
Build a few senior people with real agent production experience. AWS itself says that skill is scarce.

How to Build a Forward Deployed Engineer Practice

You don't need a $1 billion budget to work this way. Here is the approach we would suggest for a mid-sized agency.

Pick two or three senior engineers. Choose people who already talk to clients and have shipped at least one AI agent to production.
Write down your guardrails. Cover permissions, logging, human approval steps and spend limits. Reuse the list on every project.
Build a model selection habit. Test at least two models on cost and quality for each use case, and plan for upgrades.
Package your delivery kit. Keep evaluation tests, prompt libraries, integration code and runbooks in a shared repository.
Offer fixed-scope pilots. A clear six to eight week engagement with a defined result is easier to sell than open-ended hours.
Plan the exit. Agree up front what the client team will own and run on its own at the end.

A quick example

Say a USA logistics client wants an agent that answers shipment questions from its support inbox. An FDE-style team would sit with the support leads in week one and map the real questions. They would connect the agent to read-only order data, add human review for refunds, and track answer quality against a test set.

By the end, the client's own engineers would run the system with a runbook and know how to swap the model later. That is the standard clients will start to expect.

If you need extra engineers for this kind of work, you can hire experienced developers online through Debugged Pro. Our software development consulting team also helps businesses in India and the USA plan AI agent projects, guardrails and handover.

FAQ: Forward Deployed Engineer Roles

What is a forward deployed engineer?

A forward deployed engineer, or FDE, is a software engineer who works inside a customer's team instead of building from a distance. The role was popularized by Palantir. Today FDEs mostly help companies move AI agents from pilots into real production systems.

What skills does AWS look for in a forward deployed engineer?

Asa Kalavade, AWS vice president of forward-deployed engineering, told Business Insider that AWS looks for three things: a product and customer mindset, deep software expertise, and hands-on experience with agentic AI. She also said people with a startup mindset tend to do best.

How much is AWS investing in forward deployed engineering?

AWS announced a $1 billion investment in June 2026 to create a dedicated Forward Deployed Engineering organization. Forrester estimates that AWS, Anthropic, OpenAI and Microsoft pledged roughly $9 billion to FDE-related ventures between May and July.

Can software agencies join the AWS FDE program?

AWS has a Partner-Led Forward Deployed Engineering motion for consulting partners. It is launching with a limited set of partners, and engineers must pass an AWS-defined technical bar first. AWS says interested partners should contact their AWS Partner Development Manager.

Will forward deployed engineers replace agencies?

Unlikely. AWS says its own FDE teams aim to leave customers self-sufficient after an engagement, and it is bringing partners in because demand is larger than any single company can serve. Agencies that can deliver production AI with clear guardrails are well placed to win this work.
